Water heater replacement is one of the few jobs homeowners think they already know the price of, because someone always has a number from a neighbor or a big-box quote — and then the actual bid comes in higher because of code items that weren't part of that number at all. Here's what's really in the price.
Pricing by type and fuel source
- Tank, gas, 40-50 gallon (like-for-like swap) — $1,500–$3,000 installed. The most common replacement: same fuel type, same capacity, same location, existing venting reused as-is.
- Tank, electric, 40-50 gallon (like-for-like swap) — $1,200–$2,500 installed. Slightly cheaper than gas on average since there's no venting to inspect or reuse — just supply, drain pan, and electrical hookup.
- Tank, gas, 75-80 gallon (larger household) — $2,200–$4,000 installed. Bigger tanks often mean a bigger flue and sometimes a larger gas line, not just a bigger box.
- Tankless, gas — $3,500–$7,500 installed. The unit itself is $1,000–$2,500, but installation is where the number moves — venting, gas line sizing, and often electrical for the ignition system.
- Tankless, electric — $2,500–$5,500 installed. No venting required, but whole-house electric tankless units often demand a service panel upgrade to supply the amperage, which is its own line item.
For the job most people are actually pricing — swapping a failed 40-50 gallon gas tank for the same thing — that's $1,800–$2,800 all-in on a straightforward replacement with no code surprises.
What actually drives the price within a category
Venting. A tank replacement that reuses the existing flue in good condition is the cheap case. A flue that's undersized, corroded, or was never sized correctly for the new unit needs replacement — often $300–$800 in materials and labor that a phone-quote price never accounts for. Tankless units change this equation entirely: most require dedicated PVC or stainless venting run to the exterior, which is a meaningful chunk of the installed cost, not an add-on.
Gas line sizing. Tankless units burn through more BTUs per hour than a tank to heat water on demand, and an existing 1/2" gas line sized for a tank often can't deliver enough volume for a tankless unit. Upsizing to 3/4" — sometimes running a new line from the meter — is a common tankless surprise that can add $500–$1,500 depending on run length and whether it's exposed or has to go through finished walls.
Electrical. Electric tank swaps are usually a non-issue if the existing circuit is correctly sized. Electric tankless is different: whole-house units commonly need 80-150 amps of dedicated capacity, which many older panels simply don't have room for — turning a water heater job into a panel-capacity conversation before the heater is even discussed.
Location and access. A garage or basement unit with clear floor space is the easy case. A closet install, an attic unit, or anything requiring the old tank to be drained, disconnected, and carried through tight stairs or a finished space adds real labor — sometimes $150–$400 just for removal and disposal of the old unit.
The line items people miss
- Permits. Most jurisdictions require a permit for water heater replacement, particularly for gas units or anything involving venting changes — typically $50–$200, sometimes with a required inspection.
- Expansion tank. Many codes now require a thermal expansion tank on a closed plumbing system, and it's frequently missing on older installs. Adding one during replacement runs $150–$350 installed — cheap now, a code-compliance flag on inspection later if skipped.
- Drain pan and pan drain line. Required by code in most areas when the heater sits above living space or finished flooring. A missing pan on the old unit doesn't mean the new install gets to skip it.
- Seismic strapping. Required in many earthquake-prone regions regardless of whether the old unit had it — a small material cost but a labor step that's easy to forget pricing separately.
- Shutoff valve replacement. Old gate valves seize over time. If the shutoff won't fully close during the swap, replacing it is a necessary add, not an upsell — worth flagging as a possible line before the job starts rather than after the old valve won't turn.
- Haul-away and disposal. A full water heater is heavy and most municipal trash services won't take it curbside — disposal fees run $25–$75 and are easy to forget itemizing.
DIY vs. hire
A like-for-like electric tank swap, same voltage and same location, is within reach for a comfortable DIYer — mostly two flexible connectors, a couple of wire nuts, and moving a heavy object safely. Gas water heaters are a different call: any work involving gas line connections, venting, or combustion safety is where a bad DIY job doesn't just fail, it can leak carbon monoxide — this is licensed-technician territory, and in most jurisdictions it's also a permit requirement that a homeowner can't self-certify around. Tankless installs of any fuel type are close to never a DIY job, given the venting, gas sizing, and electrical work usually involved.
